The honest answer to “how much does AI automation cost?” is that it is a one-off build fee plus a small monthly running cost, and the build fee depends mostly on how many systems the automation has to connect and how many special cases it has to handle.
If you run a clinic, a shop, a hotel or a restaurant, you have probably been told two different stories. One says automation is cheap because a tool costs a few pounds a month. The other says it is a huge project that needs a big agency. Both are half true, and that is why so many owners stay stuck and keep paying staff to do the same repetitive jobs every day.
This guide explains what actually decides the price, what you pay each month after the build, which costs people forget, and how to tell whether an automation will pay for itself before you spend anything. We use real examples from the work we do at AutomateRoyal for businesses in the UK, Saudi Arabia, Qatar and the USA.
What decides the price of an automation
Five things move the price more than anything else. If you can answer these before you talk to anyone, you will get a much more accurate quote.
- How many systems it connects. An automation between your website and one spreadsheet is a small job. One that links your website, your booking system, your payment provider, WhatsApp and your accounting software takes far longer, because every connection has to be set up, tested and kept working.
- How many exceptions it must handle. A happy path is quick to build. The real work is the awkward cases: the customer who changes their address after paying, the patient who cancels twice, the order with a missing postcode.
- Whether it needs AI or only rules. A fixed rule such as “when an order is paid, create a label” is simple and cheap to run. An AI step that reads a message, understands what the person wants and answers in their language needs more design, more testing and a usage cost every time it runs.
- How sensitive the data is. Patient records, payment details and customer phone numbers need careful handling, a clear consent trail and sometimes extra checks under UK GDPR. That adds planning time, and it is not something to skip to save money.
- How much support you want afterwards. Some owners want a build and a handover. Others want someone to watch the automation, fix it when a supplier changes their system and improve it every month.
Small, medium and large projects compared
We do not publish a price list, because two businesses with the same goal can need very different work. What we can show you is how the size of a project changes the effort and what you pay to run it afterwards.
- Small project. Example: a new order or enquiry goes into a spreadsheet and you get an alert. It needs only one or two connections and has no special cases, so it is quick to build. The running cost afterwards is very low, often only hosting.
- Medium project. Example: a missed call gets an automatic text, or an order creates a shipping label. It needs three or four connections and careful testing of awkward cases. The running cost is low, plus the message or label charges.
- Large project. Example: an AI voice agent or chatbot that books appointments and updates your system. It needs AI design, testing, consent handling, handover rules and monitoring. The running cost is moderate, because AI and call minutes are charged per use.
Our quotes are fixed after a free call, so you know the build cost before we start. Read more about two of these in our guides on a missed call text-back and an AI voice agent for business.
What you pay every month after the build
The build is paid once. The running cost is made of a few separate parts, and it helps to know each one so nothing surprises you later.
- Hosting for the automation tool. A tool such as n8n can run on a paid cloud plan or on your own server. A server is usually the cheaper option once you run many automations, but someone has to look after it.
- AI usage. If the automation uses an AI model, the provider charges for the amount of text it reads and writes. A short reply costs very little. A busy chatbot or a voice agent adds up.
- Message, call and label charges. Text messages, phone minutes and shipping labels are paid to the provider, and the price depends on the country and the volume.
- Maintenance. Systems change. A courier updates its interface or a booking tool changes a field, and the automation needs a small fix.
Prices for all of these change often, so we check the provider’s current page when we quote and write the real figures into your proposal rather than quoting old numbers here. As a rule, a small or medium automation costs far less each month than the staff time it replaces.
Hidden costs, and how to avoid overpaying
Most bad experiences with automation come from costs nobody mentioned at the start, not from the headline price.
- Paying for a tool you do not need. Some agencies build on expensive platforms and pass the licence cost on to you for years. Ask which tools are used, who owns the account, and what happens if you leave.
- No ownership. If the automation lives in the builder’s account, you cannot move it. It should sit in your own account, with the access details handed over to you.
- No testing budget. An automation that has not been tested with messy real data breaks in week two. Ask how it will be tested.
- Vague scope. “Automate my business” cannot be priced fairly. A clear list of triggers and results can.
- Skipping the compliance work. If the automation messages or calls customers, the rules on consent and on telling people they are speaking to an AI apply to you, not to the builder.
A good starting question to any provider is simple: what exactly will I have on the day you finish, and what will it cost me in the first three months to keep it running?
How to check whether it pays for itself
You do not need a spreadsheet model. You need three numbers you already know.
- The hours a week someone spends on the job today.
- What one of those hours costs you, including salary and everything else you pay for that person.
- The build fee plus the monthly running cost you were quoted.
Here is a simple example, with made-up figures that you should replace with your own. If someone spends 8 hours a week copying orders into shipping software, and an hour of their time costs you 12 pounds, that is 96 pounds a week, or about 416 pounds a month. If the automation costs 40 pounds a month to run, you save roughly 376 pounds a month. A build fee of 1,200 pounds would then be recovered in about three months.
The formula is simple: payback in months equals the build fee, divided by the monthly time saved minus the monthly running cost.
The time saved is only part of it. A missed call that becomes a booking, or an order that ships the same day, also brings in money that would otherwise be lost. If the payback is longer than a year, we will tell you honestly that the job may not be worth automating yet.
How we set this up for you
If you would rather not work this out alone, this is how we do it at AutomateRoyal.
- A free 20-minute call. You tell us which job eats your time. We ask about the systems you use and how many orders, calls or enquiries you handle.
- A written plan. We list what will be automated, which tools are used, and what you will pay to build it and to run it each month.
- We build and test it using your own accounts, so you own everything.
- We run it alongside your team for a short time, and fix what real use shows us.
- We hand it over with a short guide, and stay available if you want ongoing support.
What you get: the automation working in your accounts, a clear monthly cost, and an honest view of whether it is worth doing.
Common questions about AI automation cost
Is automation cheaper than hiring someone?
For repetitive, rule-based jobs such as moving orders, sending reminders or answering the same questions, usually yes. For work that needs judgement and relationships, no. Most owners automate the repetitive part and keep their people for the rest.
Can I start small?
Yes, and we recommend it. One automation that clearly saves time teaches you more than a big plan. You can add more later.
Do I pay monthly or once?
The build is a one-off fee. The running cost is monthly and is mostly hosting, AI usage and message or call charges, paid to the providers.
What if my systems change?
That is the maintenance part. We can include support so small fixes are handled quickly.
